The pattern that actually ships: start with the operational bottleneck, work backward to the simplest AI capability that removes it, then instrument to prove it worked. Not "we fine-tuned a model" — but "this process that took 4 hours now takes 12 minutes, and here's the attribution data."
I run 9 production AI systems and the most impactful ones aren't the most technically sophisticated — they're the ones where I spent 80% of the time understanding the business constraint and 20% wiring the AI.
